One hire. $237,000. One sixth of the problem.

Every merchant between $2M and $15M eventually runs the same calculation. It rarely produces a good answer. Below is the calculation, with current market numbers, and the reason the fractional model exists at all.

Why this band is the hardest one to staff

Under $2M, ecommerce is a build problem. One capable operator and a good platform will carry you.

Above $15M, the channel funds its own leadership. A full time ecommerce director costs roughly 1.3% of revenue at that level, which any CFO will approve without a fight.

Between those two numbers sits the gap. The channel is now large enough that decisions carry real consequences, and still small enough that senior payroll does visible damage to the P&L. Most merchants in this band resolve the tension by not resolving it. Nobody senior owns the channel. It gets run in the margins of somebody else's job.

The problem is not that these merchants undervalue ecommerce leadership. It is that the math on hiring it has never worked.

Start with the obvious move: hire a director

A Director of eCommerce is the most in demand title in the US market in 2026. Base salary runs $130,000 to $185,000, and remote DTC roles cluster around $140,000 to $165,000. Base salary is not the cost.

So the first year costs roughly $237,000 and returns between six and nine productive months. That is the good scenario, the one where the hire works out.

The crossover sits somewhere between $8M and $12M for most gross margin profiles. Below it, one senior salary consumes a share of gross profit that no operator will sign off on. This is not caution. It is arithmetic.

One hire is not a team

Here is the assumption buried inside the whole exercise. Hiring a director is treated as solving the ecommerce leadership problem. It solves one sixth of it.

A functioning ecommerce operation runs on six distinct competencies. No single person holds all six at a senior level, and anyone who claims to is selling you a generalist at a specialist's price.

Nobody doing $6M is going to build that. So the gap gets filled the usual way: an agency for paid media, a freelance developer who answers on his own schedule, a Fiverr designer, a reporting dashboard nobody trusts, and a director stretched across all of it acting as an unpaid account manager.

That arrangement has a cost too. It is simply not on a payroll line, so it never gets counted.

The comparison that actually matters

That is the entire thesis. A fractional senior team covers all six functions for less than the loaded cost of the one hire that covers a sixth of them.

You are not choosing between a fractional team and a full time hire. You are choosing between a fractional team and one sixth of a solution.

Four costs that never make it into the comparison

Single point of failure

Your director resigns and the institutional knowledge leaves with them. You restart the 90 day search, and you are back to zero coverage in the meantime. A team does not resign at once.

No bench

When a replatforming lands, or a peak season goes sideways, or a payment provider changes terms, one person cannot surge. They triage, and something else on the roadmap quietly dies.

The hiring bet

Every senior hire is a bet placed on one résumé and three interviews. When it misses, the loss is not the salary. It is the $237,000, plus the search restarted, plus a year of channel drift you cannot recover. A retainer is cancellable in thirty days. A bad hire is a severance conversation.

Platform lock in

An in house hire brings the stack they know. Advice about whether to stay on your platform or leave it is not neutral when the person giving it has one platform on their resume.

Where this argument stops working

Two cases where you should not hire us.

If your online revenue is above $15M and growing, build the team. The math has flipped, the channel funds its own leadership, and you will want that capability owned internally.

If your online revenue is below $2M, you do not have a leadership problem. You have a build problem, and you need hands, not a director. Spend the money on the store and the traffic.

We publish the ceiling and the floor because a mandate that should never have started is expensive for both parties.
